Most leaders don’t like having difficult conversations. There’s nothing fun about seeing your expectations not being met, and then finding out how to bridge the gap between where people are and where you want them to be. But, having those conversations is the only way to get there!
Here are three steps I’ve heard of to make this go easier:
1️⃣ Awareness check: “I noticed that… were you aware that…?” Make sure the expectation is clear.
2️⃣ Barrier check: “Remember when we talked about… I noticed we’re still having trouble accomplishing… is anything getting in the way of this happening?” Make sure you’ve given your team the training, resources, and time to get the thing done.
3️⃣ Reality check: When the team member has everything they need and they understand what needs to be done, the stage is set for holding them accountability with a little more gusto. Escalating the seriousness of the situation through your agreed upon disciplinary process will help them understand that this is what needs to be done from here on out and that not doing it can affect their standing on the team.
